How Furnace Efficiency Is Rated
Furnace efficiency is measured in AFUE, or Annual Fuel Utilization Efficiency — the percentage of fuel converted into usable heat rather than lost up the flue.
A furnace from the early nineties might run in the high sixties or seventies. Current minimum standards are considerably higher, and condensing furnaces reach the mid to high nineties.
The jump from an old unit to any modern furnace is large. The jump from a mid-tier modern furnace to a top-tier one is much smaller, and that is where the payback question gets interesting.
How Condensing Furnaces Get Their Efficiency
Standard furnaces send hot combustion gases up the flue and lose that heat. Condensing furnaces add a second heat exchanger that extracts additional heat from the exhaust, cooling it enough that water vapour condenses out.
That is where the efficiency comes from, and it has installation consequences. The cooler exhaust cannot be vented through metal flue pipe — it requires PVC venting and a condensate drain, because the condensate is acidic.
If your current furnace shares a flue with a gas water heater, removing it from that flue can leave the water heater orphaned on a flue now oversized for it, creating a backdrafting risk. That has to be corrected as part of the job, and we account for it in the quote rather than discovering it mid-install.
The Payback Math in the Hill Country

It also matters if you value the comfort features that tend to accompany higher tiers — variable-speed blowers and multi-stage burners hold temperature more steadily and run considerably quieter than single-stage equipment.
The Alternative Worth Considering
Given our long cooling season and short mild winter, the efficiency conversation at replacement time should probably include a heat pump.
A heat pump moves heat rather than generating it, delivering more heating energy than the electricity it consumes, and it handles cooling with the same equipment. In this climate it spends most of the heating season in the range where it performs best.
A hybrid fuel system pairs a heat pump with a gas furnace and switches automatically by outdoor temperature — often the best of both for homes that already have gas service and a furnace worth keeping.
