Age, repair frequency, and comfort are the three signals. If your furnace is past fifteen years, has needed two repairs in as many winters, and no longer heats the house evenly, you are in replacement territory even if it still runs.
The Age Question, Answered Locally
Gas furnaces generally last fifteen to twenty years. In the Hill Country they often exceed that, because our heating season is short and the equipment accumulates far fewer runtime hours than the same unit would in a cold climate.
So age alone is not a verdict here. A well-maintained twenty-year-old furnace in Fredericksburg may have genuine life left, while a neglected twelve-year-old one may not.
What age does change is what a repair is worth. Spending significantly on a unit past its expected life is often money you will spend again.
The Repair Frequency Test
One failure is normal. A second failure in the same season, on a different component, is the system telling you something.
When separate parts start failing in sequence — igniter one year, pressure switch the next, blower motor after that — the pattern is not bad luck. Components of the same age wear out at similar rates.
A useful calculation: multiply the repair cost by the furnace’s age. If the result exceeds the price of replacement, replacing is usually the better decision.
Comfort Problems That Are New
Distinguish between problems the furnace always had and problems it developed.
Rooms that were always cold are almost certainly a ductwork or insulation issue. Replacing the furnace will not fix them, and any contractor who suggests it will is not diagnosing.
But rooms that used to be comfortable and now are not indicate declining capacity. So does a furnace that runs noticeably longer than it used to for the same result.
Rising Gas Bills
Compare this winter’s bills to two or three winters ago, adjusting for rate changes. A steady climb with no change in habits means the furnace is working harder for the same output.
Efficiency decline happens gradually enough that households acclimate. The bill is frequently the only place it shows before something actually breaks.
When It Is Not a Judgment Call
A cracked heat exchanger ends the discussion. It allows combustion gases including carbon monoxide into the air circulating through your home. The part typically costs enough that repair rarely makes sense, and running the furnace with a known crack is not an option we will leave open.

Obsolescence is the other absolute. Some older models have control boards or specific components that are simply no longer manufactured, and hunting salvage parts is not a strategy.
Warning Signs Worth Acting On
A yellow or orange burner flame instead of steady blue means incomplete combustion. Visible soot around the furnace or vents means the same. Loud banging at ignition means gas is accumulating before it lights, which stresses the heat exchanger.
Any of these warrants an inspection now rather than at the next tune-up.
What Replacement Buys
Beyond reliability, modern equipment behaves differently. Variable-speed blowers run longer at lower output, which holds temperature steadier and — because the same blower moves your air conditioning — improves summer humidity control as well.
Replacement is also the natural moment to reconsider the system type. Given our long cooling season and short mild winter, a heat pump deserves serious evaluation, and a hybrid fuel system pairs one with a gas furnace for homes that already have gas service.
